Saleshandy’s analysis of 53 million cold emails sent in the first half of 2026 found an average of 3.7 percent, with 3 to 5 percent as the healthy band. Cleanlist puts the 2026 average at 3.1 percent.

So the working benchmark: below 2 percent means something is broken, 3 to 5 percent is normal, above 7 percent is good, and above 10 percent puts you in the top tier.

The other number worth knowing is that top performing campaigns convert at roughly 2 to 3 meetings per 100 emails sent. That is the realistic ceiling, not the 40 percent figures you will see quoted from single anecdotes.

Why are cold email reply rates falling?

Because volume went up and quality did not.

Reply rates have declined from around 8.5 percent in 2019 to 7 percent in 2023, roughly 5 percent in 2025, and 3 to 5 percent entering 2026. AI has made it trivially easy to send more, and inboxes have adjusted.

Which produces something counterintuitive: AI-generated cold emails average about 3.34 percent reply rate, essentially identical to the overall average, and only around 14 percent of those replies are positive. That works out to roughly one real conversation per 157 contacts. Writing faster does not help. The gap between good and bad campaigns is research depth, not tooling.

Does list size affect reply rate?

More than almost anything else.

Belkins’ analysis of 16.5 million emails found campaigns under 50 recipients averaging 5.8 percent reply rates against 2.1 percent for campaigns over 500. Saleshandy found sequences under 200 prospects generating nearly twice the replies of large ones. Verified lists get roughly double the reply rate of unverified ones.

This is the single most actionable finding in all of the benchmark data. If you want a better reply rate tomorrow, cut your list rather than rewrite your email.

What do cold emails that get replies have in common?

Four things, consistently.

How long should a cold email be?

Short enough to read fully on a phone without scrolling. Somewhere between 50 and 125 words in practice.

The reason is not attention span. It is that length signals effort in the wrong direction. A long cold email tells the recipient you have prepared a case, which means responding requires evaluating a case. A short one implies a short answer is acceptable.

What makes a good cold email subject line?

Boring ones work. Specific and boring works best.

Subject lines that read like internal email get opened. “Question about your pricing page” outperforms “Transform your conversion strategy” because the first sounds like a colleague and the second sounds like a campaign.

Avoid anything with a promise in it. The subject line’s only job is to get the email opened, and curiosity that the body cannot pay off costs you the reply anyway.

Does personalisation actually increase replies?

Yes, but not the kind most tools mean by it.

Merge-field personalisation, meaning first name and company name, does close to nothing now because everyone does it and recipients have learned to see through it. What works is specificity: a reference to something that could only apply to this one recipient.

The test is simple. If you could send the same email to a hundred people by changing two words, it will not get a reply.

Should you ask for a meeting in the first email?

Usually not. A meeting is a large ask from a stranger, and large asks from strangers get ignored rather than declined.

The emails that work ask for something small: a yes or no, a pointer to the right person, permission to send something. You can escalate later. You cannot un-ask.

Good cold email examples that got replies

Six patterns below. Each one is written to demonstrate the mechanism rather than copied from a specific campaign, so treat them as shapes to adapt rather than templates to paste.

1. The specific observation

Subject: Your pricing page

Hi Maya,

Your pricing page lists three plans but the comparison table only covers two of them. I assume that is a rendering bug rather than a decision, but on mobile it makes the middle plan look like it does not exist.

I do conversion work on pricing pages. Happy to send you the two other things I noticed, or happy to leave you alone.

Somy

Why it works. The observation could not have been sent to anyone else. It also demonstrates competence rather than claiming it, which is the difference between showing and telling in outbound. The closing gives an explicit exit, which paradoxically increases replies because it removes the sense of being trapped in a sequence.

2. The one line ask

Subject: Quick one

Hi Tom,

Are you the right person to talk to about email deliverability at Northbank, or is that someone else?

Somy

Why it works. It is answerable in four words. The cost of replying is lower than the cost of feeling rude, which is the entire mechanism. It also gets forwarded internally, which is a reply you did not have to earn.

The trap is following up with a wall of text once they answer. Escalate slowly.

3. The useful thing, with no ask at all

Subject: Broken link on your careers page

Hi Priya,

The apply button on your senior designer listing goes to a 404. Looks like the job board URL changed.

No pitch, just thought you would want to know.

Somy

Why it works. There is genuinely nothing being asked for, and recipients can tell. A meaningful share reply anyway, and those replies open a door that a pitch would have closed.

This only works if you actually send it with no follow-up pitch attached. If the second email is a sales pitch, you have taught them the first one was bait, and that is worse than never emailing.

4. The honest pitch

Subject: Cold email, 30 seconds

Hi Dan,

This is a cold email, so I will be quick.

I write landing page copy. You are running Meta ads to a page that has four different calls to action on it, which is usually why cold traffic bounces.

Worth a conversation, or not right now?

Somy

Why it works. Naming the thing disarms the objection the reader is already forming. It also compresses the whole email into a diagnosis plus a binary question, and binary questions get answered.

“Or not right now” does a lot of work. It makes no the easy, socially acceptable answer, which counterintuitively produces more yeses.

5. The referral ask

Subject: Wrong person?

Hi Sara,

I have been trying to reach whoever owns paid acquisition at Arlo. I think that might be you, but I might be two departments off.

If it is not you, would you mind pointing me at the right name? Happy to stop bothering you either way.

Somy

Why it works. It asks the recipient to be helpful rather than to be interested, and most people would rather redirect you than ignore you. Admitting you might be wrong also removes the presumption that makes cold email irritating.

6. The follow up that actually gets the reply

Subject: Re: Your pricing page

Hi Maya,

Closing the loop on this one. If the pricing page is not a priority right now, that is completely fine and I will stop emailing.

If it is, the other two things I noticed are worth ten minutes.

Somy

Why it works. Around 42 percent of all cold email replies come from follow-ups rather than the first send, and about 44 percent of positive replies specifically. A follow-up that offers to stop consistently outperforms one that adds pressure, because it converts silence into a decision the recipient can make cheaply.

Do not send four. Two or three is where the returns are.

What makes cold emails get ignored?

The failure modes are more consistent than the successes.

Opening with yourself. “I am reaching out because our platform helps companies like yours” is the most deleted sentence in outbound.

Fake familiarity. “Hope you are having a great week.” Nobody believes it and it costs you the first line, which is the only line most recipients read.

Compliments as an opener. “Loved your recent post” reads as a merge field even when it is sincere, because it usually is a merge field.

Multiple asks. Every additional option lowers the chance of any of them being taken.

Attachments and images in a first email. They hurt deliverability and they look like a pitch deck before anyone has agreed to see one.

A list that was never qualified. Which brings us to the thing that matters more than any of this.

Why deliverability matters more than your copy

If your email is in spam, your reply rate is zero regardless of how good the writing is.

Before optimising copy, confirm your SPF, DKIM and DMARC records are in place, that your sending domain is warmed rather than brand new, that your bounce rate is under 1.5 percent, and that you are not sending images or attachments in the first touch.

The order of operations is deliverability, then list quality, then messaging. Most people work that list backwards and then conclude that cold email does not work.

The part an article cannot give you

Everything above is pattern. Patterns are useful and they are also the easy half.

The hard half is judgment: looking at a specific email and seeing why this particular first line lands and that one dies, why one ask feels small and a nearly identical one feels presumptuous. That is not learned from templates. It comes from reading a lot of real examples closely enough to see the mechanism inside each one.

That is why I write Epic Marketing Shit. One real ad, landing page, cold email or campaign every week, taken apart to show what it is actually doing and where you would use the same move. Four minutes, free, no paywall.

If you want to get better at writing cold emails rather than collecting templates for them, breakdowns beat frameworks.

[epicmarketingshit.com]

Frequently asked questions

What is a good cold email reply rate? Between 3 and 5 percent is a healthy benchmark in 2026. The platform-wide average across billions of emails is roughly 3.4 percent, top quartile campaigns reach 5.5 percent, and anything above 10 percent puts you among the strongest senders.

How long should a cold email be? Roughly 50 to 125 words, short enough to read on a phone without scrolling. Length signals that responding will be effortful, which is why short emails get answered and long ones get postponed indefinitely.

Does personalisation actually improve cold email replies? Real specificity does. Merge fields like first name and company name no longer help much because recipients recognise them instantly. What works is a reference that could only apply to that one person, which is also why smaller lists outperform large ones.

How many follow-ups should I send? Two or three. Around 58 percent of replies come from the first email, meaning the remaining 42 percent depend entirely on follow-ups. A follow-up that offers to stop emailing outperforms one that adds pressure.

Do AI-written cold emails work? No better than anything else. AI-generated cold emails average about 3.3 percent reply rates, in line with the overall average, and only around 14 percent of those replies are positive. The performance gap comes from research depth, not from the tool.

Should I ask for a meeting in the first cold email? Usually not. A meeting is a large commitment to ask of a stranger. Asking a yes or no question, or for a pointer to the right person, gets far higher response and lets you escalate once a conversation exists.

Why do my cold emails get no replies at all? Check deliverability first, since emails in spam cannot be replied to. Then check list quality, because campaigns under 50 recipients average nearly three times the reply rate of campaigns over 500. Copy is the third thing to fix, not the first.

Somy

Cold emails that get replies are short, specific to one person, and ask for something small.
